Adobe Renames Itself: From SaaS Vendor to 'Agentic Software' — Right as the CEO Hands Over the Keys
A new chief executive, a fresh master-frame keyword, an exploding freemium funnel, and a stock still 64% off its 2021 peak

A Handoff and a New Category Word
Adobe's Q3 FY26 was less a financial event than a framing event. Shantanu Narayen used the call to introduce Anil Chakravarthy as the next CEO (effective December 1), and in nearly the same breath the company rolled out a single organizing phrase that had never before cracked its own top keywords: agentic software, ranked #1 this quarter. Not "AI powered" (last quarter's #2), not "CX Enterprise" (last quarter's #1) — but agentic software, pitched as the successor to SaaS itself.
Anil did not hedge on the ambition:
I see immense opportunity for Adobe to be the leader in agentic software for creativity, productivity, and customer experience, just like we've been the leader in SaaS for those categories... every SaaS company will be going through the transformation to agentic software.
The sub-themes that arrived with it are tellingly new to the company's lexicon: Enterprise Coworker (already 1,700+ early adopters), Adobe Creative Agent expanded into Photoshop and Premiere, and Adobe Productivity Agent inside Acrobat. Perhaps the most instructive edit, however, is what quietly faded: the company's prior quarter was dominated by Customer Experience Orchestration, which now registers as a top decliner this quarter. Adobe appears to be collapsing its many AI storylines — orchestration, freemium, Firefly — under one roof, and timing that consolidation to the leadership handoff.
The Freemium Trade-off Nobody Can Price Yet
Beneath the new language is a real, and still unproven, business-model swing. Adobe is deliberately routing traffic away from immediate monetization toward free usage: total MAU crossed a billion, Creative Premium MAU passed 100 million (up over 70% y/y), and Acrobat+Express MAU surpassed 900 million (up 25%). The offset is visible — net new ARR fell roughly 36% y/y, and CFO Steve Day acknowledged RPO of $22.16B grew only 8%, the first single-digit print since early FY23:“RPO grew 8% year on year, the CRPO 9%... whatever you look at, consistent with our ARR trends.” — Steve Day, Senior Vice President, Corporate Finance and Chief Financial Officer · 2026-09-10 Anil framed the same dynamic as intentional:“...one of the things we've obviously done is... sent them to the right place so we can acquire customers through the freemium funnel.” — Anil Chakravarthy, President · 2026-09-10
The conceptual casualty here is the line optimizations theme. In June it was a headline theme — Adobe said it would defer Creative Cloud price increases to fund user growth. This quarter it has almost vanished from the discourse; Shantanu now simply notes the pricing can "always be introduced" later. That's a subtle admission that a shift once marketed as a phase is behaving more like an indefinite subsidy. The prior-call confidence is worth revisiting:“...that 1, we can defer. it is not going away. But anything that comes in the way of the company aligning... I think will detract from what is the real price for this company.” — Shantanu Narayen, Chair and CEO · 2026-06-11
What is genuinely compounding is AI consumption. Shantanu pointed to the AI-first book: “AI-first ending ARR now exceeding $650 million and growing more than 150% year over year.” — Shantanu Narayen, Chair and Chief Executive Officer · 2026-09-10 Firefly ending ARR grew 40% quarter-over-quarter, and he attributed momentum specifically to “video in particular, you're seeing a lot of usage of video.” — Shantanu Narayen, Chair and Chief Executive Officer · 2026-09-10 Adobe also announced it will acquire Topaz Labs, folding AI enhancement models into Firefly — an adjacency play, not a new platform.
What the Tape and the Numbers Say
The market has not been waiting for clarity. Adobe's stock is down 63.9% from its November 2021 peak and sits 15% below an August high, essentially flat over the last 90 days. The re-rating is the story: price to revenue has compressed to 3.2x, down 55% year over year from a 2021 peak near 19x. Revenue, meanwhile, is still compounding — total revenue of $6.6B in the last filed quarter, up 13% — while operating margin of 33.8% slipped 2.1 points y/y, consistent with the narrative of reinvestment into freemium and agentic go-to-market.
Two clues about management's conviction. First, share repurchases of $2.1B, down 40% y/y from a $3.5B peak. Second, and less flattering, effective net cash of just $824M, down 89% from its 2018 high — the balance sheet is no longer the fortress it once was, making the M&A appetite for deals like Topaz Labs a calculated bet rather than a free option.
The agentic framing is not purely company-unique — it is a wave. Other software reporters this cycle leaned hard into the same vocabulary: SailPoint's Agentic Suites, Oracle's Agentic Studio, Gloo's Agentic workflow. Riding a consensus theme can be a tailwind; but the market is clearly asking whether "agentic software" is a genuine Adobe moat or a rebrand of the same subscription franchise. Anil's tenure will be judged on which it turns out to be.
