GitLab's Act 2: From Seats to Credits — Rebuilding Git for the Agentic Era
A restructuring year doubles as a strategic pivot to consumption-based agentic engineering, while the stock rallies 115% in 90 days off a deeply depressed base.

Act 2: From Seats to Credits
GitLab's first fiscal 2027 quarter opened with a restructuring — Act 2 — that will separate ~350 team members (~14%), exit 22 countries, and shrink the geographic footprint by ~37%. CFO Jessica Ross framed the $30–35M charge as reinvestment rather than retreat. The headline numbers on the non-GAAP line look firm: revenue of $264M (+23% YoY), a 14% operating margin, and 1,519 customers paying over $100K, up 18% YoY. But beneath the surface, the story is a monetization-model shift.
We're unveiling GitLab Flex, a buying program that lets customers mix, seat-based and credit-based products in ways we believe that will be exciting for them and for GitLab.
Flex sits on top of the real engine of change: the Duo Agent Platform (DAP), which in its first full quarter "contributed more net ARR than Duo Pro and Duo Enterprise combined in any previous quarter," and generated a paid consumption run rate of nearly $20M. The strategic claim is that this opens a new budget pool: “DAP is unlocking access to incremental AI budgets beyond existing DevSecOps spend. That's a different commercial dynamic than seat expansion.” — William Staples · 2026-06-02The pivot is a direct response to the seat-headwind problem that has dogged the business. Pressured by customer layoffs and M&A churn, the price-sensitive ~20% of ARR cohort still contracts. Yet Bill insisted seats are still growing: “we did see seats growing this quarter... that's our primary monetization model today.” — William Staples · 2026-06-02 The consumption business is the hedge — a way to profit from work performed, not bodies on seats.
Rebuilding Git at Machine Scale
What keeps this from being sector boilerplate is the substance of the five architectural bets. The centerpiece is a "generational rebuild of Git" — built in partnership with an AI lab, targeting 100x the scale humans need today — plus GitLab Orbit (a context/API layer monetized through consumption credits), orchestration, governance, and a single platform for all three modes of software engineering. These are architectural bets on agentic engineering becoming the default enterprise mode of production.Bill's favorite customer anecdote captures the governance wedge: “agents are like psychopathic interns. They lack good judgment... Governance and control is a systems level problem that needs a platform level answer. And that platform is GitLab.” — William Staples · 2026-06-02A quarter ago the company was still framing the year as a stability exercise — “this is a year of stabilization for GitLab... I would expect DBNR to trend down slightly before stabilizing” — Jessica Ross, Chief Financial Officer (CFO) · 2026-03-03 — a far cry from the machine-scale rebuild Bill now pitches. And it's a genuine evolution of the old positioning, which in September was that GitLab "picks up where those cogeneration tools leave off" “They generate code... We really pick up where those cogeneration tools leave off.” — Bill Staples, Chief Executive Officer (CEO) · 2025-09-03
Decelerating Revenue, Surging Stock
The contrast is stark. Revenue growth is guided to ~16–17% for FY27 — a mechanical ratable-model deceleration, Jessica argues, layered on top of an "uncooperative macro backdrop" and a DAP contribution modeled at zero for the year. And yet the stock has rallied ~115% in the last 90 days, now within ~4% of its recent high. But context matters: this is a name down ~68% from its Nov-2021 peak, now trading at only 0.5x trailing revenue — a ~95% de-rating from the 9.7x multiple of late 2021.
A Wave GTLB Is Riding, Not Leading Alone
The "agentic AI" theme is genuinely shared this earnings season — the tape's 30-day advancers are dominated by AI infrastructure, and the reporting cluster is dense with the same vocabulary: DELL's "AI factory," HPE's "Agentic AI for optimizing networking performance," MDB's "agentic workloads," PANW's "AI data centers," and OKTA's "secure AI Agent." GitLab's spin is platform-level agentic engineering — the tests, controls, governance, and context layer wrapped around agent-generated code — which is why the company frames its structural tailwind as a DevSecOps one rather than a coding one.The open question is whether consumption can offset seat contraction fast enough. Jessica was measured about the DAP signal: “it's like 1 quarter's worth of data. And we're not basing our forecast on that.” — Jessica Ross · 2026-06-02 Act 2 spends a year investing in a bet where revenue is explicitly modeled at zero — the market's 115% move is already voting that the bet pays off.
