Orange Polska's Billion-Zloty Quarter, Delivered Under an Old Headline
EBITDAaL crossed PLN 1bn for the first time as core telco accelerated to +5.5% — but the CFO says nothing has changed since July, and the AI data-center story has quietly left the call.

A quarter that broke the mould — and a guidance line that didn't move
Orange Polska's third quarter was, by any telco standard, a strange one. Revenue rose 8% year-on-year, core telco service revenue accelerated to +5.5%, IT&IS grew 24% and wholesale 13%. Direct margin added more than PLN 100 million (up 6%) while indirect costs fell PLN 35 million year-on-year. The result: EBITDAaL above PLN 1 billion in a single quarter for the first time, up 15.6%, with net income +44% in Q3 standalone.
Our Q3 EBITDAaL exceeded PLN 1 billion for the first time ever on a quarterly basis, increasing by as much as 15.6% year-over-year.
CEO Liudmila Climoc framed the size of the move plainly: the single-quarter EBITDA gain of PLN 140 million was “even slightly more than in the entire year 2025” — Liudmila Climoc, Management Team Member · 2026-10-27. For a company whose midterm promise has long been low-to-mid single-digit EBITDA growth, that is a violent upward deviation — and the market's obvious question was why the full-year guidance didn't move with it.
"Perfect execution" was priced in two quarters ago
This is where the call gets interesting. Back in July, management guided full-year EBITDAaL growth of "above 6%" and explicitly said that perfect execution could add one to two points on top. Q3 is that scenario landing. So when HSBC's Ali Naqvi asked for an explicit raise, Jacek Kunicki declined to give one — not because he was sandbagging, but because the beat had already been pre-announced:
We view this as exactly within the guidance and the comments that we had issued back in July.
The more substantive read is what sits inside the 15.6%. Three of the supports are not obviously recurring: wholesale large contracts (against a Q4 2025 comparable that stacked a national roaming overlap with Play on top of a new fiber backhaul deal), higher sale of copper as the copper network is progressively decommissioned, and roughly PLN 20 million of improved margin from the fiber rollout programme itself. Layer on IT&IS, which grew 24% partly because customers pulled forward infrastructure purchases ahead of memory-chip inflation, and the quality question answers itself:
“Maybe level of 24%-25%, we will not be able to repeat it, but still we expect that performance will be strong.” — Liudmila Climoc, Management Team Member · 2026-10-27
That admission sits awkwardly against the April guidance for IT&IS of “5% to 7% compound annual growth rate of those revenues between now and 2028” — Jacek Kunicki, Management/Executive · 2026-04-23 — a number the business is now running at three to four times. Management has not revised the CAGR; it has simply stopped referencing it. The memory chip crisis, which was a risk six months ago, has become a demand accelerant — a distinction worth flagging, because it cuts both ways when supply normalises.
What management stopped talking about
The most telling signal in this quarter is an absence. In the July call, AI and data centers were the single highest-ranked keyword for the company; an analyst asked directly whether Orange Polska would chase hyperscale AI infrastructure, and Kunicki was explicit that it would not: “We do not envisage today huge projects such of the scale, as you have mentioned, and targeting the AI boom” — Jacek Kunicki, CFO · 2026-07-28, describing instead low-energy colocation bolted onto existing Orange facilities. In the Q3 call, data centers do not appear at all. Not once. The theme has exited the conversation entirely.
That restraint now looks better than it did in July. Across the market tape, the AI data center theme is a 90-day and 30-day decliner — dozens of tickers, net negative — and "data center capacity" and "traditional data centers" sit in the same bucket. Meanwhile the narrower, duller telco theme of wireless service revenue is a modest 30- and 90-day advancer after a poor year. Orange Polska declining the capex arms race while its own retail and wholesale pipes compound is, on this tape, the less fashionable and better trade.
The second disappearance is defense. In July, Climoc called a new defense contract a "significant milestone" that would “contribute to our results gradually starting with 2027” — Liudmila Climoc, CEO · 2026-07-28. In October's prepared remarks and Q&A, the word never comes up. That may simply be confidentiality, but a contract management chose to spotlight one quarter ago going silent the next is a thread worth pulling in February.
Nexera: strategic rhetoric, immaterial arithmetic
The Acquisition of Nexera closed, and it dominated the language of the quarter — synergies described as up to 30% of enterprise value over a 30-year horizon, a "model process" of M&A. But the accounting is far more modest than the narrative. Nexera consolidates inside Światłowód Inwestycje under equity-method JV treatment, so no revenue line, no EBITDAaL line — only 50% of Nexera's net result, starting Q4. Services rendered to the JV are arm's-length and, in Kunicki's words, “not really a game changer for the operating profits of Orange Polska” — Jacek Kunicki, Management Team Member · 2026-10-27.
So the real FiberCo story is not Nexera's P&L. It is the operating machine underneath: Światłowód Inwestycje at close to 900,000 active customers, 34% take-up, EBITDA above PLN 150 million and growing 40% year-on-year in its fifth year of operation, with ~300,000 homes passed annually through 2025 and 2026 and a broadly comparable number guided for 2027. fiber infrastructure has become a compounding wholesale asset rather than a build cost — and management was careful to note that FiberCo dividends to shareholders are a post-2032/2033 concept, not a 2027 one.
The 2027 bill nobody should forget
The clean part of this story is the energy contract and the broader cost transformation: a PPA already biting in 2026, hundreds of monitored initiatives, headcount and field-maintenance reduction, an ambition to at least hold indirect costs flat against wage and CPI pressure. The messy part arrives next year: a roughly PLN 400 million spectrum renewal that sits outside the organic cash flow definition but squarely inside free cash flow. Management flagged it unprompted. With organic cash flow up 30% year-to-date to close to PLN 900 million and a full-year target comfortably above PLN 1.2 billion, the buffer exists — but 2027 is the year the value-creation model meets a real cash call, an easier wholesale base, and an IT&IS line that cannot keep compounding at 24%.
That is the honest shape of this report: an exceptional quarter, honestly described, against a guidance framework management refuses to over-write. The tension is not that the numbers disappointed. It is that the company's own midterm promise — “low to mid-single-digit percentage CAGR. So today, we stick to this” — Jacek Kunicki, CFO · 2026-07-28 — now sits a long way below the run-rate it just printed.
