Yum China Quit Selling Same-Store Sales and Started Selling the Margin

A 97% comp index, a surprise store-count raise to 2.4 thousand, and a $1.5 billion return: the quarter Yum China changed the yardstick it wants to be measured by.

The Streak Ends, Quietly

For four straight quarters management told investors to expect positive same-store sales in China. In April the CFO “reiterated our annual guidance on top line for 100 to 102 on comp sales, which is something we're pretty confident to achieve” — Adrian Ding, CFO · 2026-04-29. In July the CEO promised to “maintain positive same-store sales growth in quarter 3 and deliver 15 quarter of same-store transaction growth as well” — Joey Wat, Chief Executive Officer · 2026-07-30. That line, delivered by Joey Wat and echoed almost verbatim by the CFO an hour later, is the tell. When a CEO starts quoting aphorisms about profit over sales, the sales number is not cooperating. The platform subsidies that inflated last year's base scaled back faster than expected; the delivery mix is now in the mid-50s and the extreme weather hit the peak August month. Notably,
